Team alignment, and its the underlying foundation of psychological safety, is not something that should be relegated to HR or written off as “soft skills.”

In almost two decades of writing and overseeing strategic marketing transformations, I can say with confidence that team alignment is the number one indicator of whether a new initiative will succeed or fail.

Unfortunately, it’s also a topic many leaders would rather gloss over when they get ready for a big strategic change – they want action plans, not “warm and fuzzy” team alignment plans. I’ve had pushback more than once from clients who would prefer we “stay in our lane” and just focus on research, metrics, and action plans.

 

Research Shows Aligned Teams Are Critical

When you ask most business leaders about team alignment and psychological safety, they often point to the HR department, mumble something about the culture, and shrug their shoulders. This is too bad because the research is clear:

  • Companies that successfully align sales and marketing retain 36% more customers, generate 32% higher revenue and achieve 38% higher win rates. (Source: Ascend Ebook)
  • A study of 1,000 professionals across a range of industries found teams with cross-functional collaboration and an openwork style are 60% more likely to achieve more, faster. Plus, they’re 80% more likely to report high emotional well-being. (Source: Ascend2)
  • More than half (54%) of employees say they’re willing to stay at a company longer than what’s in their best interest due to a strong sense of community. (Source: Ascend2)
  • Google’s “Project Aristotle,” explored over 250 team-level variables, found that psychological safety is the most critical factor and a prerequisite to enabling successful teams. (Google, 2015). Team psychological safety is a shared belief that people feel safe about the interpersonal risks that arise concerning their behaviors in a team context (Edmondson, 2018).
  • Despite the importance of psychological safety, only 47% of employees across the world described their workplaces as psychologically safe (Ipsos, 2012).

 

What’s Team Alignment and Psychological Safety?

Team alignment can feel hard to pin down if you’re new to the topic but here’s a simple definition: team alignment is the team’s ability to work together and learn from each other.

As researchers have tried to study and measure this trait, they have settled on the term “psychological safety” and defined it as having four key domains or areas that can be assessed:

  1. Attitude to risk & failure: does the team see failure as a necessary byproduct of growth and innovation? Or is it punished and avoided at all costs?
  2. Open conversation: do team members feel comfortable expressing concerns and reservations as they work together? Can they learn from one another and hear constructive feedback in the spirit it is intended for?
  3. Willingness to help: Does the team have a spirit of being “in this together” and do they easily pick up slack for the benefit of the whole? Does this shake out fairly or do some team members take advantage of others?
  4. Inclusivity: Does the teamwork hard to ensure all perspectives are represented, even from those who are not always first to speak?

 

Roadmap for Successful Change

Let me give you the shortcut formula to planning your success. Every single business transformation comes down to two simple questions:

  1. What exactly do we need to do differently?
  2. Who is going to do it?

The first item is your strategy, and companies are always paying for more and better strategies. Unfortunately, all too often they completely ignore the second item, assuming that once the WHAT and HOW are clear, the WHO will fall into place.

Team Leader

A plan can be strategically sound, backed by data, and make perfect sense on paper but that doesn’t mean the team will get on board. Considerations like who gets credit, who will benefit from less work or more resources, job security and perception of rank, and how success is measured all inherently affect the buy-in for any new plan.

STEP 1: Strategic Alignment – What exactly do we need to do differently?

  • Define what you’re trying to achieve, clearly, concretely, with metrics.
    • Link the change to a larger organizational vision
    • Specifically define the change: current state, target state, the gap, and what is NOT changing.
    • Identify past lessons learned. What has been tried before and how did it go?

It’s worth noting that most teams are pretty good at step one, but they stop there.

STEP 2: Stakeholder Analysis & Team Alignment – Who is going to do it?

  • Ensure the team agrees on the problem and its urgency
  • Confirm the team believes change is possible in this setting.
  • Ask whether the team has the time, energy, and willingness to change. (Change fatigue is real!)
  • Uncover whether each individual believes they can personally succeed with this change

 

Team Alignment In The Wild

For the last couple of years, Convince & Convert has worked with a large national association ($1.7B in revenue, 38 million members) on a wide variety of marketing initiatives. One change, in particular, was in process when we started working together, and the outcome was anything but certain.

A new project management system was intended to be a centralized place for updates and tracking, intended to increase collaboration, reduce meetings, and allow workloads to be distributed more evenly across the team.

Team Communication

Unfortunately, team adoption of the new tool was low and falling farther – the grumbling was increasing over time. Leaders in charge of its success were struggling to come up with a way forward. Confidential interviews with individual team members uncovered some real and specific challenges, both with the actual tool and how the change was communicated.

Owners of the tool went back to developers to overhaul the tool and improve functionality, and are in the middle of a much more successful rollout with an enthusiastic reception from previously reluctant team members.

 

Setting Up New Norms

In another example, a nationally-recognized, top-50 university we worked with was struggling after some changes to the marketing team organizational chart and reporting structure. Two teams that had previously been independent were combined, but the merger was not a smooth one.

Assessments of the team showed that each smaller team felt psychologically safe to communicate openly. However, when the teams combined to collaborate, that index score went way down. The norms of each smaller team were different.

They needed to be revisited to openly agree on what type of feedback was preferred, how to run meetings, and a number of other patterns that develop almost without noticing but need to be identified, agreed upon and communicated to new team members.

Once new norms were established, the teams were able to work together fluidly and begin finding the synergy that was intended with the original combining of teams.

 

“What’s in it for me?”

It’s important to dig in here and get curious to understand team strengths, weaknesses, passions, and drains. This often means closed-door confidential sessions where team members have a safe space to talk about their ambitions and concerns, what skills they do or don’t possess, and where they might like to grow.

Team motivation-Leaders Can Motivate Their Teams

The effort is not the same for everyone; work to understand perceived effort with perspective taking, empathy, mentoring, coaching.

Smart leaders understand that all change in responsibilities comes with a power shift across a team. When changes are on the horizon, the first question everyone wants to be answered is, “how will this impact me and my job?”

  • Who on the team will have to learn new skills?
  • Whose job might be in jeopardy after the change?
  • What new resources will various team members get? How do I get my share of the pie?
  • Will the extra responsibilities be rewarded fairly?
  • If the new work sounds fun, can I get rid of some old tasks I hate?
    …and dozens more

Answering these questions in advance, equitably, and with your individual skills and goals in mind is the core job of a great manager. Allowing the team to negotiate among themselves, speaking honestly about their strengths and weaknesses, skills they have or want to develop, and how they’d like to see the change unfold is the gold standard.

There are four main questions in time management. Each of them can be avoided by taking the time to think carefully before starting on a new project.

1. Not Allowing Enough Time

The first is not allowing enough time to complete a multi-task job. This is the primary reason why projects fail and people’s occupations get sidetracked or torpedoed. They hope for the best, trust to luck, and don’t allow a sufficient cushion of time to complete every step of the project. As an outcome, the project fails.

2. Assuming the Best

The second trouble is assuming that everything will work out all right.

4. Trying to Do Several Things at Once

The fourth difficulty in project management is trying to do various things at once, and you culminate up doing good-for-nothing well. You either take on too much at a time, including too many responsibilities yourself, or you assign too many responsibilities to other parties.

In either example, various parts of the project fall through the cracks, and sometimes all the effort is lost. Do things one at a time, and do each thing well before moving to the next task.

These are the frogs of your life.

If you have more than one “A” task, you prioritize these tasks by writing -A1, -A2, -A3, and so on in front of each item. Your -A1 task is your biggest, ugliest frog of all.

“B” Components Only Have Minor Consequences

A B item is defined as a duty that you should do. But it only has mild consequences.

These are the tadpoles of your work life. This means that someone may be unhappy or inconvenienced if you don’t do it, but it is nowhere as important as an A project. Returning immaterial telephone content or re-examining your email would be a B task.

The rule is that you should never do a B task when there is an A undertaking left to ruin. You should never be distracted by a tadpole when there is a big frog sitting there remaining to be eaten.

“C” Tasks Have No Repercussion

A-C duty is something that would be nice to do, but for which there is a lack of consequences at all, whether you do it or not.

C undertakings include phoning a friend, having coffee or lunch with a coworker, or accomplishing some personal business during work hours. This sort of activity has no effect at all on your work life.

As a rule, you can never end a C task when there are B or A duties left undone.

“D” For Delegate

A D activity is something that you can delegate to someone else.

The rule is that you should representative everything that you possibly have been able to other people. This frees up more era for you to engage in your A works. Your A enterprises and their ending, largely establish the entire trend of your career.

“E” For Eliminate

An E work is something that you are able to eliminate altogether.

After all, you can only get your time under control if you stop doing things that are no longer necessary for you to do.

When you develop the habit of focusing on your “-A1, ” you will start getting more done than other people around you.

Make a rule for yourself to never do anything that isn’t on your directory. If a new chore or project comes up, write it down on your listing and set national priorities for it before you start work on it.

If you react and respond to the nonstop requisitions on your time, you will rapidly lose control of your date. You end up spending most of your time on activities of low-pitched or no value.

Review your work list right now and introduce an A, B, C, D, or E next to each task or activity. Select your -A1 activity or project and begin on it immediately. Discipline yourself to do nothing else until this one job is complete. It will become one of the appropriate time management tools you can use.

Pretend that you are an expert in personal efficiency and time management. When you claim that you are excellent in time management, eventually specific actions, which come under your direct authority, will develop the mindset or the creed in your subconscious mind.

People resolve, time and again, to get serious about time management by sharpening, preparing better priorities, and overcoming procrastination. They intend to get serious about time management sometime, but regrettably, “the road to hell is paved with good intentions.”

 

Time Management Motivation

For you to develop a sufficient desire to develop time management and organizational knowledge, you must be intensely motivated by the benefits you feel you will enjoy. Think ahead, plan for contingencies, prepare thoroughly, and focus on specific arises. Merely then can you be completely tightened and spontaneous when the situation changes?

The better organized you are in the factors that are under your command, the greater freedom and flexibility you have to quickly make changes whenever they are necessary.

How to Keep Your Marketing Team Together Using Calendar Apps

To manage my projects, I work with a team of five people, including myself. It’s not a big team, but it took us time to set up an effective marketing routine among the 5 of us.

Every month we take on a series of tasks for our brand, working to increase exposure, solidify social presence, enhance the authority and generate leads that become conversions.

How to Keep Your Marketing Team Together Using Calendar Apps

This is difficult, not only the tasks we set for ourselves but also coordination among five people, three of whom live outside of the country and three who handle matters on a local and national level.

Add to this struggle the recurring need to include other people into the mix. We have premium members with whom we need to schedule support calls,  #vcbuzz hosts with whom we need to coordinate weekly Twitter chats, and influencers and partners with whom we need to meet.

We have been through every possible productivity tool, team management platform, and task manager known to man. We sat through demos of major SaaS solutions that offer task management features and even got their help in setup.

It wasn’t until we had been working together more than a year that things finally clicked into place. Which calendar apps actually worked for our ragtag team of global misfits?

 

Google Calendar App and Emails Notifications

You see, it came down to simple convenience. Having these fancy platforms would work for a while, but it was a hassle. No one used them for any other work, and they didn’t want to stop using what they had been using before.

Some of my team used Evernote, Trello, or Producteev. I use Zenkit. Getting on a whole other dashboard just for our projects and being unable to integrate them into our wider ones made it a chore that no one wanted to deal with.

Google Calendars and emails became the most effective solution for us. It was not only easy to integrate into different platforms but also familiar in that we already used both tools on a daily basis. They were easy to sync up on any device and could be shared and worked on with others.

Different calendars could be made, and mass emails could be sent with a record of the conversation.

To this day, we use this combo for our task list and conversations, which includes links to event announcements and necessary pending items on the to-do list in emails.

First, you will need to create a dedicated calendar for your in-team tasks and meetings. Once it is created, you can grab your link by:

  1. Clicking on “Settings” in the top-right
  2. Selecting your new calendar in the list
  3. Clicking “Access permissions”
  4. Setting your calendar to “Public”
  5. Clicking the “Get sharable link” button and copy your link from there

Once you share this link with your team members, friends, and community, they will see your newly added events without you having to manually notify anyone.

From there:

Step One – Create Event

To create an event in Google Calendars, sign in to your account and go to the main Calendars page. There will be a big button that says “Create”. This is where you can put your event details (name, date, involved people, etc.).

The event name should be something relevant, such as the project name, and then add events in there.

What makes this convenient is that you can choose to see only that calendar by clicking on the little arrow on each individual calendar. That will show you events related only to that set.

Step Two – Double Check Details

In the popup that appears when you choose to create an event, you will be able to select your details. These include name, date, time, location, description, who is invited/has to be notified, who can make changes to the event, and if/when it repeats.

One of the most important tasks is to double-check these details before sending the notification! While it might not seem like a huge deal, you can send a notification to everyone signed up for the event when you make a change). Be cautious though, since it gets annoying really quickly if multiple changed events are going to your email. Trust me.

Step Three – Use Your Link Everywhere

Finally, you need to hyperlink the event entry in your emails. This is pretty self-explanatory.

Following the link will take them to the Google Calendar entry or will allow them to add it to their own calendar by clicking on one of the button options. They will find all of the information you included there.

Depending on your event, there may be different places you may want to include your link, for example:

  • Embed your calendar on your master page. If you have an internal page that you use for cross-team updates, you can embed your whole calendar there. This is what we did on our Twitter chat page.
  • The beauty of this method is that you need to do that once: The embedded calendar will update itself.
    Import Google Calendar events to your Facebook page using this Zapier integration to alert your fans or team members of each newly added event.
  • Include your calendar link in your email signature. This will automatically update everyone who receives your email. You can use these email signature examples to set up yours, so it is highly informative, yet usable.

All in all, Google Calendar is free, extremely flexible, and easily integrate into other Google products including my favorite one, Google Spreadsheets, which makes it my preferred scheduling solution.

7 Image Optimization Tips for Your Website

Technical SEO can get pretty complicated, especially if you aren’t familiar with the latest Google algorithm updates and what they mean. The good news is image optimization isn’t as complicated as other aspects of SEO—and it doesn’t seem to change quite as often.

Ready to make sure your images help your SEO? Here’s what you need to know.

 

1. Choose the Right Image File Type

Using the wrong image file type can cause your images to be displayed incorrectly, look blurry, even impact whether users can see your images. But there’s a ton of different formats for images—vectors, JPEGs, raster, PNG, GIFs.

Which image type is best for SEO? Generally, you’ll want to use either JPEGs or PNGs.

JPEG, aka Joint Photographics Expert Group, is a popular image file type. They can be displayed by just about any type of device and can show millions of colors, so they preserve the coloring of your images well.

JPEGs do use lossy compression, resulting in some lost data during compression, so they’re not ideal for professional photography. However, they work fine for featured images in blog posts, and similar images.

Another popular type of image is PNG, which can also be displayed on any type of device. These use lossless compression, which means they don’t lose data during the compression process. They also support elements like transparent backgrounds. However, the file sizes tend to be much larger.

These are the most popular images for web publications. Here’s when I recommend using them:

Use JPEGs for blog post images, screenshots, etc. The smaller size will protect site speed, and most images will be clear enough. If the quality isn’t good enough and your site speed is good, feel free to switch to PNG format.

Use PNGs for icons, logos, and images where someone might zoom in. PNGs are larger but slightly higher-quality images. When image quality matters, use a PNG file.

I strongly recommend against using other image formats on your site, especially GIFs. I love a good GIF, but they really do slow your site down.

 

2. Compress Your Images

Image compression takes large image files and makes them smaller so they’re easier to load on the internet or store on your device. Image compression strikes the perfect balance between size and image quality when done well.

The two types of image compression are lossy and lossless compression. Lossy compression, which JPEGs use, essentially throws out some of the data while lossless preserves all the data. (PNGs use lossless, as I mentioned above.)

Therefore, the type of compression you use depends on the image type you select.

The image to the far left is 824KB, which is quite large. The middle image looks virtually identical (there’s a little graininess in the background if you look carefully) but is far smaller at 76KB. The third one is even smaller, but image quality is definitely impacted.

Aim to strike the right balance between size and quality.

When deciding how much to compress your images, think about your user. In most cases, they are unlikely to care whether an image on a blog post is a tiny bit less crisp. However, if you are sending a client a new logo, that’s a different story.

The point is, use the compression type based on the file format you use and select the file format based on how the image will be used.

Now, how do you compress images? There are several tools.

I like resizing.app, it’s a free Chrome extension that lets you convert file formats, crop, and resize images in just one click. Other photo compression tools include Photoshop and PicResize.

 

3. Add Description Alt Text

Alt text (aka, alternative text) is a written description of an image that describes what it is and what purpose it serves. Screen readers use this data to describe images to their users, and Google uses it to determine whether an image is relevant to a search query.

If you use WordPress, adding alt text is very simple. Just highlight the block with an image and add the alt text to the provided box, like this:

In Google Docs, right-click on images, then click Alt text, and a box will appear that allows you to add the alt text.

What do you write as your alt text? While it’s up to you, here’s the formula I use:

“Main keyword – description of image”

For the image above from WordPress, I used “image optimization guide alt text in the WordPress example.” This format makes sure screen readers know what the image is and tells Google the image is relevant for image optimization search queries.

Pro tip—if you want to see how your competitors use alt tags, navigate to their site, right-click and select “Inspect.” You’ll see the alt tags in the code of their site.

 

4. Write High-Quality Image Names and Descriptions

Image title provides users (and search engines) with a little more context about your images. While they don’t impact ranking directly (according to Google’s John Mu), they do provide a bit more context, and they show up in your site code.

I recommend using a short phrase that describes the image, along with the key term the post targets—similar to your alt text.

This can also make your images easier to find in Google image search since Google generates a title and snippet for images. If you include a title, they’ll take that into consideration.

 

5. Ensure Images Are Mobile-Friendly

If you’ve used the correct file type and compressed your images, they should be pretty mobile-friendly. However, sometimes things don’t always display the way we expect.

More than half of all internet traffic comes from a mobile device, so you want to ensure images don’t mess up the mobile experience.

Mobile-friendliness Testing

For that reason, I recommend viewing your site from several different mobile devices to ensure images look their best. Remember, tablets, iPhones, and Android devices may all display your images a little differently.

I also recommend using Google’s mobile-friendly test to make sure your images aren’t slowing down site speed on mobile.

 

6. Use Schema Markup

Schema markup, also called structured data, is a type of code that helps search engines better understand your data.

Imagine you want to collect recipes to make a book of family recipes. Rather than having everyone send in their favorite recipe—which might use different measurements, different title formats, etc.—you send out a form and ask your family to input their recipe.

Now, all the recipes are in the same format and you can easily view the ingredients, measurements, and cooking steps.

Essentially, that’s what schema makeup does. It formats your data so Google can understand if it’s a list, a recipe, an image, and so forth. Here’s what it looks like:

Schema.org lists three types of image schemas, including:

This is a more technical change, so don’t stress if this feels like too much. Schema.org lists the coding you can use to add structured data to images here.

This can help you stay organized and help Google understand your images: a double win.

File names don’t have to be complicated. I usually use the alt text as the file name, which makes it easier to upload posts to WordPress.

I recommend using the keyword in the file name and describing the image.
